Authentic Leadership and Followership

Authentic Leadership

Defined as leaders acting in alignment with their true selves, including honesty, sincerity, and personal values. Authentic leaders create a sense of trust and transparency which fosters an environment where followers feel valued and empowered. This alignment encourages follower self-determined work motivation and performance. Increasing emphasis on authentic leadership is noted due to challenges in unstable work environments, as individuals seek stability and assurance from genuine leadership.

Authentic Followership

The process where followers express their true selves and feel ownership over their work, enhancing their motivation. Authentic followership encourages individuals to engage deeply with their roles and responsibilities. Although there has been little empirical research on authentic followership compared to leadership, it is established that both authentic leadership and followership contribute substantially to follower motivation and performance.

The Impact on Fellowship and Work Role Performance

The relationship between authentic leadership and authentic followership is synergistic. Authentic leaders not only model genuine behavior but also cultivate an environment where followers can exhibit authenticity. When followers feel that they can express their individuality without fear of repercussions, their level of engagement increases, resulting in a stronger sense of fellowship within teams.

Impact on Fellowship:

Leaders who demonstrate authenticity foster deeper interpersonal relationships among team members, promoting collaboration and support. This environment encourages followers to share ideas, challenge one another constructively, and build trust. As followers feel secure in their self-expression, they develop a shared identity and mutual respect, leading to enhanced teamwork and collective achievement.

Impact on Work Role Performance:

The supportive atmosphere created by authentic leaders boosts follower morale and confidence, which directly influences their work performance. Followers are more likely to take initiative, exhibit creativity, and practice problem-solving when they feel understood and supported by their leaders. The theory suggests that when leaders engage authentically, it promotes an increase in followers’ basic psychological needs (autonomy, competence, and relatedness) satisfaction, which mediates an increase in work role performance.

The Impact of Authentic Leadership on Basic Need Fulfillment:

Authentic leadership significantly influences the fulfillment of the basic psychological needs of followers. When leaders exhibit authenticity:

  1. Autonomy: Followers feel a greater sense of autonomy as authentic leaders empower them to make decisions and provide input in their work. This autonomy supports intrinsic motivation, leading to enhanced engagement and productivity.

  2. Competence: Authentic leaders acknowledge and nurture the skills and capabilities of their followers. By providing constructive feedback and appropriate challenges, leaders help followers realize their potential, thus satisfying their need for competence and encouraging continuous growth and development.

  3. Relatedness: Authentic leaders foster an inclusive and supportive organizational culture where followers feel connected to one another. This sense of belonging enhances interpersonal relationships, indirectly fulfilling the need for relatedness, and leading to a collaborative work environment that enhances overall performance.

Furthermore, this enhancement of basic needs through authentic leadership creates a positive cycle. As followers’ needs are met, their motivation and performance increase, which in turn reflects positively on the leader and the overall organizational climate.

Theoretical Framework

Self-Determination Theory (SDT):

Suggests that satisfaction of basic psychological needs (competence, relatedness, and autonomy) fosters autonomous motivation in followers. Basic Need Satisfaction is crucial for enhancing follower work performance. Satisfied needs lead to motivation deeply rooted within the individual.

Authors hypothesized that:
  • Authentic leadership and authentic followership positively relate to basic need satisfaction.

  • Basic need satisfaction mediates the relationship between both types of leadership and follower work role performance.

Methodology

Participants:

Study involved 30 leaders and 252 followers from 25 Belgian service companies. A questionnaire was utilized to assess the constructs of authentic leadership, authentic followership, and basic need satisfaction.

Measures:

  • Authentic Leadership Questionnaire (ALQ): Rated by followers regarding their leaders’ authentic behaviors.

  • Authenticity Inventory: Self-reported measure assessing follower authenticity.

  • Basic Need Satisfaction Instrument: Assessed needs for autonomy, competence, and relatedness.

  • Work Role Performance Measure: Leader-ratings based on follower proficiency, adaptivity, and proactivity.

Study Findings

Key Relationships Detected:

  • Authentic Followership and Basic Need Satisfaction: Authentic followership positively influences basic need satisfaction.

  • Authentic Leadership and Basic Need Satisfaction: Authentic leadership also fosters higher basic need satisfaction among followers.

  • Interaction of Leadership: Authentic leadership enhances the relationship between authentic followership and follower basic need satisfaction.

  • Mediated Effects on Work Role Performance: Basic need satisfaction mediates the positive impact of both authentic leadership and followership on follower work role performance.

  • Synergistic Effects: A stronger effect observed when authentic leadership and followership are present together, enhancing the satisfaction of basic needs, thus promoting follower performance.

Contributions to Leadership Theory

  • Highlighted the essential role of followers in the leadership process, moving beyond a leader-centric focus.

  • Emphasized the importance of follower authenticity for organizational success.

  • Suggested that authentic leadership creates environments conducive to genuine self-expression among followers, enhancing job performance and satisfaction.

Future Research Directions

  • Investigating the influence of organizational climate on authentic leadership and followership.

  • Exploring the relationship between authentic followership and feelings of work engagement.

  • Examining the interplay between individual differences in need fulfillment and work role performance.

  • Delving into how early-role models shape an individual’s authentic functioning.

  • Investigating mindfulness as a facilitator of authentic functioning to aid in leadership development.

The fulfillment of basic psychological needs (autonomy, competence, and relatedness) has a significant impact on both authentic leadership and authentic followership. When leaders engage authentically, they create an environment that satisfies these basic needs, which in turn enhances followers' motivation and performance. Conversely, authentic leadership fosters an atmosphere in which followers can express their true selves, contributing to their own basic need satisfaction. The interplay between authentic leadership and basic need fulfillment results in improved work role performance, as satisfied needs lead to increased initiative, creativity, and problem-solving capabilities among followers. Therefore, both authentic leadership and the fulfillment of basic needs are crucial for fostering productive organizational dynamics.
